Safety training has come a long way from the days of all-day classroom sessions and annual refresher courses. But for a lot of organizations, that’s still the default. Today, we’re talking about a different approach: microlearning.

Microlearning consists of bite-sized, targeted training designed to meet workers where they are, when it actually matters. We’ll get into what microlearning really looks like in a safety context, how to design it for a diverse and multilingual workforce, and how to measure whether it’s truly changing behavior.

Joining us today are two members of Novara’s own training and content team. Mulango Akpo-Esambe is Novara’s Creative Services Manager, where he has spent 20 years bringing safety and training content to life through modern design, animation, and interactive media. He’s the person thinking about how to make safety content not just accurate, but genuinely engaging. Rachel Hook is Novara’s Training and Quality Manager, with more than seven years of experience in training development, EHS compliance, and quality assurance. She leads the development of strategic training programs that build compliant safety cultures from the ground up.

Thank you.

Mulango:

Yeah, thanks.

So, safety training has been done in a certain way for decades, long sessions, annual refreshers, big compliance checkboxes. What’s actually breaking down with that model in today’s workforce?

Mulango:

Yeah, so the traditional model isn’t necessarily failing because the content’s wrong; it’s failing because of how people consume and retain information today. From a creative and learning perspective, asking someone to absorb hours of information once a year and then recall it months later doesn’t align with how human memory works. People forget most of what they don’t use regularly.

The workforce is also more dynamic now, with higher turnover, multilingual teams, varying levels of experience, and constant operational changes. Training has to be more continuous, relevant, and connected to daily work.

Rachel:

And from a safety standpoint, the traditional safety training model is breaking down because it was designed for a different workforce, a different pace of work, and a different understanding of how people learn and retain information. Working environments change constantly, whether that’s new equipment, changing procedures, evolving hazards, shifting workforce demographics, or emerging risks.

Modern employees are accustomed to receiving information in short, targeted, on-demand formats. They consume knowledge through videos, mobile devices, interactive content, and real-time coaching. A four-hour PowerPoint presentation often feels disconnected from how people learn in every other aspect of their lives. Engagement drops, attention wanders, and the effectiveness of the training suffers.

The key question is no longer, “Did we train them?” but rather, “Can they consistently perform the work safely in real-world conditions?” That shift from compliance-driven training to competency-driven learning is where many organizations are finding the greatest improvement in safety performance.

I can see how reframing the shift from “did this training take place” to making sure that it’s not only taking place but actually being used in everyday work makes a big difference. So, this episode centers around microlearning. For listeners who haven’t heard of it, let’s define what microlearning is in a safety context. Can you walk us through a real example?

Mulango:

Yeah. Microlearning is focused, short-form learning designed around a single hazard, task, or behavior. So, instead of teaching an entire topic all at once, it delivers one key lesson that workers can immediately apply.

Example: Instead of a one-hour chemical safety refresher, a worker might receive a three-minute module focused solely on locating hazard information on Safety Data Sheets (SDS) before starting a new task.

That module could look like a short-form scenario, one or two visuals, maybe a quick decision-making question, or a reminder of the corrective actions. The goal isn’t to cover everything; it’s to reinforce a specific behavior at the moment it’s most relevant.

Rachel:

And like Mulango was saying, another additional example could be imagining a manufacturing facility where workers regularly use forklifts. Rather than waiting for that annual refresher, supervisors might deliver a three-minute microlearning module on pedestrian-forklift interactions during a pre-shift meeting.

The workers watch a short video or review a quick scenario highlighting a recent near-miss, reinforcing key practices like making eye contact with operators, using designated walkways, and avoiding blind spots. The learning is then immediately relevant, easy to remember, and directly connected to the work being performed that day. Over time, these brief, frequent learning moments build knowledge and reinforce safe behaviors far more effectively than solely relying on a once-a-year training event.

The goal isn’t to replace formal training; it’s to keep safety top-of-mind between those larger training sessions.

Okay, so we’ve done the training, and this is a way to keep things top-of-mind. Everyone’s gotten that context before, and this is just a way to reinforce certain points in a way that’s digestible so people don’t have to go back through that full hour.

I can see how some people might think, “Oh, well, these topics are complex. If we’re not doing that full training, maybe something gets lost.” For something like emergency response procedures, how are you able to break it down into those bite-sized pieces without losing critical information?

Mulango:

Yeah, for sure. The key is understanding the difference between simplifying content and segmenting content. Complex topics should never be oversimplified. Instead, they should be organized into local learning pathways.

For chemical hazards, instead of covering safety in a one-hour session, you might break it into a series of focused modules: Label recognition, SDS navigation, PPE selection, Spill response.

Each lesson addresses one decision or behavior, while collectively building a complete understanding of the topic.

Rachel:

Right, and the same approach works for emergency response. Rather than trying to teach the entire emergency plan at once, training can be divided into: alarm recognition, evacuation routes, accountability procedures, emergency equipment use.

And so workers gradually develop a complete understanding without becoming too overwhelmed. Again, the goal isn’t to remove critical information; it’s to organize and reinforce it in a way that improves comprehension, retention, and real-world application. When done correctly, microlearning actually helps workers retain more of the critical information because they’re learning it in manageable, relevant pieces over time.

That makes a lot of sense. I can see how a new hire gets a lot of information in a couple of days, and putting together microlearning daily, even after that initial training, would help you recall things simply because you have more exposure to it. Mulango, you mentioned a “local learning path,” which speaks to the gamification of microlearning and how being bite-sized can be more engaging.

This brings us to attention spans and the length of training. What does the research actually say about when and how often microlearning should be delivered?

Rachel:

The issue isn’t simply that attention spans are getting shorter; it’s that workers are far more likely to engage with training when it’s relevant, timely, and immediately applicable to the work they’re performing. A 30-minute training session can be highly effective if it’s directly connected to a task or hazard workers are facing that day. Conversely, a five-minute module can be ineffective if employees don’t see its relevance.

The evidence from adult learning and cognitive science shows that people retain information better when learning is delivered in smaller intervals over time, rather than in one large event. This is often referred to as spaced learning or the spacing effect. Frequent reinforcement helps move knowledge from short-term memory into long-term memory, improving recall when it’s needed on the job.

In practice, effective microlearning programs deliver short learning moments more frequently, whether that’s daily, weekly, or tied to specific tasks, incidents, risks, or operational changes. The exact frequency matters less than ensuring the training is timely and reinforced consistently.

A three-minute reminder about heat stress before a heatwave, or a quick refresher on lockout/tagout before maintenance work, will generally have a greater impact. Microlearning works best when it’s delivered close to the point of need, reinforced over time, and directly connected to real workplace risks.

Mulango:

Yeah, and I’ll just add that length alone isn’t the issue. People will spend hours paying attention when content is relevant to the problem they’re trying to solve. What matters more is whether training arrives at the right moment and feels immediately useful.

The most effective programs often combine periodic reinforcement with initial training. It’s less about shortening the content and more about aligning learning with when the workers actually need it.

It seems like there’s been a lot of research in this, and I’m a little surprised because most people’s first thought is that it’s just about length. It’s interesting to hear that relevance and timing have more to do with what “sticks.”

Even though you’ve presented strong data pointing in the direction that microlearning is more effective, I’m sure there are still safety managers listening who are skeptical. Maybe they have tried short videos before and saw no behavior change. Is there something they could be getting wrong in the delivery?

Mulango:

Yeah, I’d say often the issue isn’t that the content is short; it’s more likely that it wasn’t designed for behavior change. Many organizations mistake content consumption for learning. Just watching a video doesn’t automatically change behavior. Effective microlearning should address a specific risk or behavior, present a realistic scenario, require active participation, connect directly to work activities, and be reinforced over time.

If workers watch a three-minute video once and never encounter that message again, we really shouldn’t expect measurable change. Behavior change typically requires repetition, relevance, and reinforcement.

Rachel:

Exactly. Behavior change rarely happens from information alone. Effective microlearning needs to be part of a broader safety strategy that includes reinforcement, supervisor engagement, and opportunities for workers to apply what they’ve learned. If the training isn’t tied to real workplace risks discussed by supervisors or reinforced in the field, it’s unlikely to have a lasting impact.

The goal really isn’t to get workers to just watch a video; it’s to help them recognize hazards, make better decisions, and perform tasks more safely. That means measuring success through observations, conversations, leading indicators, and workplace behaviors, not just completion rates. Microlearning works best when it’s part of a safety culture, not when it’s treated as a standalone solution.

We’ve presented a lot of ways that people can reframe their idea of microlearning to make sure it’s effective. But a question still in people’s minds might be about diverse worker populations. They may need to shift their current macro training setup to microlearning, but worry it may be difficult across different populations, like frontline workers in a plant versus office-based employees, or multilingual teams. How do you tackle that?

Mulango:

I think the core principles still remain the same, but the delivery needs to adapt to the audience. For example, for frontline workers mobile-friendly formats work best. Use high visual communication, minimal text when possible, short videos, images, and real-world examples. For office workers, interactive modules, case studies, and topics related to cyber security, mental health, or ergonomics work best. And with multilingual teams, clear language, strong visuals, and icons are key.

People engage more when they recognize themselves, their tasks, and their environments in the training experiences.

Rachel:

Right. Effective microlearning starts with recognizing that different worker populations learn differently, but they all need training that is relevant, accessible, and actionable. Ultimately, the most effective microlearning programs focus less on creating entirely different training for every group, and more on delivering the right message in the right format to the right audience. When workers can see themselves, their tasks, and their risks reflected in the training, engagement and retention increase significantly, regardless of their role, language, or work environment.

It makes a lot of sense. When there are different worker populations, you have to think about how they’re going to receive that content. I know that there are different ways we can measure that effectiveness, and that measurement can sometimes be a sticking point. You can add quizzes and things to see if someone paid attention to that three-minute video, but what do you do to actually show that a microlearning module moved the needle on safety behavior and didn’t just garner a passing quiz score?

Mulango:

Yes, quizzes. Quiz scores are only a starting point, for sure. I think a more meaningful question is whether workplace behavior actually changed; that’s the key indicator.

The most effective approach is to: establish a baseline before the training, deliver the micro-content then measure specific behaviors or performance indicators over the following weeks.

Some indicators include increased reporting on hazards or near-misses, improved observations during audits and inspections, reduced repeat incidents, and, of course, supervisor feedback and task performance assessments. The strongest programs connect learning metrics with operational safety metrics.

Rachel:

Right. If all you’re measuring is quiz scores or completion rates, you’re really measuring learning activity, not safety performance. If the training focused on proper ladder use, are supervisors observing better ladder setup practices in the field? If it covered near-miss reporting, are employees submitting more quality reports afterward? If the topic was hand protection, are you seeing improved PPE compliance during observations?

Rather than asking, “Did people complete the training?” we want to ask, “Did the targeted behavior occur more consistently afterward?”

So it’s not just watching the learning behavior; it needs a hands-on person who’s going to be able to lead the team, understand what the right things to look for are, and record those to show change.

Rachel, you mentioned earlier that microlearning doesn’t necessarily replace a broader training program, and that those longer trainings do have a place. Do you think that there is any way it would replace something, or is it always going to be a supplemental add-on?

Rachel:

Where microlearning excels is reinforcing and sustaining learning over time. There are certain topics, regulatory requirements, certifications, hands-on skills, emergency drills, that do require deeper instruction and practice.

However, microlearning bridges the gap between formal training events by keeping critical safety concepts fresh, addressing emerging risks, and providing timely reminders when workers need them most. Instead of relying on a single annual training session to carry employees throughout the year, organizations can use microlearning to continuously reinforce key behaviors.

In many cases, microlearning can also reduce the need for lengthy refresher sessions because knowledge is being reinforced throughout the year. The result is a training program that’s more continuous, more engaging, and ultimately more effective at driving safe behaviors. So, rather than asking whether microlearning replaces traditional formal training, the better question is how the two can work together. Formal training builds that foundational knowledge, while microlearning helps maintain, reinforce, and apply that knowledge in the flow of work.

Mulango:

Yeah, I’m going to agree with everything Rachel said there. Microlearning works best as part of a blended strategy. I always think of it as just extending the life of the training.

“Extending the life of the training” is a great way to put it. You need that initial big bulk of training, especially as a new hire or in a new area, but looking at microlearning as a way to keep that training going and keep it top-of-mind is a great way for managers to reframe how they see it.

For the safety managers listening, is there anything that you two, as people who design training, wish that these managers understood about the implementation? Are there things that determine whether it succeeds or quietly gets abandoned after six months?

Mulango:

Yeah, I’d say the biggest factor isn’t just technology; it’s operational integration. Programs fail when they’re treated as another communication channel competing for attention. Successful implementation is focused on real workplace risks, delivering content consistently, keeping lessons actionable, and measuring outcomes.

Another common mistake is trying to launch too much content too quickly. The best programs usually start small, prove value, and then expand gradually. Overall, microlearning should just feel like a helpful safety resource and not like another obligation.

Rachel:

Yeah, I think a key point that Mulango said is trying to launch too much content too quickly. Organizations often launch with enthusiasm; they produce a library of short videos and then assume the results will take care of themselves. But then you get six months later, engagement drops, supervisors stop talking about it, and the program quietly fades away.

Organizations that succeed treat microlearning more as a process, not a product. They align the content with those real workplace risks, integrate it into existing safety routines, and make supervisors actively participate in reinforcing the learning. A three-minute module is far more effective when it’s followed by a five-minute discussion during a toolbox talk, or reinforced through field observations and coaching.

Consistency is the other piece. Microlearning works best because of repetition and reinforcement. If content is delivered sporadically, employees quickly view it just as another initiative that will eventually disappear. Success isn’t measured by how much content is created; it’s measured by whether workers are engaging with the material, discussing it, and ultimately applying it on the job. In many cases, a handful of high-quality, highly relevant learning modules delivered consistently will outperform a very large library of generic content.

For safety professionals wanting to start a pilot of microlearning within their team, what would be your number one advice to them in terms of where they should start?

Mulango:

Yeah, I would say keep it simple. Start with one behavior, not one course. Identify a specific safety challenge, like lockout/tagout compliance, forklift pedestrian awareness, hand protection, or PPE. Take that and keep the scope narrow enough that you can clearly see whether the behavior changes are actually happening.

Rachel:

And you can create a short series of focused learning touchpoints over four to six weeks. That could be a brief video, a scenario-based question, an image-based hazard recognition exercise, or even a quick supervisor-led discussion. You would measure participation, knowledge retention, what supervisors are observing, and relevant safety indicators. If the pilot micro-training demonstrates improvement, then you would scale the approach to additional topics and work groups from there.

That sounds like a super easy way to get started. Everything that you have shared today has been really valuable when it comes to broader training overall, how to make it stick, and how to integrate microlearning into that broader training landscape. Looking at microlearning as a way to keep that training going and keep it sticking in your brain is a great way for managers to reframe how they see it.
